Email Marketing for Law Firms: The Sequences That Turn Cold Leads Into Signed Cases

Lawyer writing a client follow-up email at a laptop

Most law firm email marketing fails for a boring reason. The firm sends a monthly newsletter to everyone who ever filled out a form, and calls it nurture.

That is not nurture. Nurture is what happens in the seventy-two hours after someone raises their hand, and then in the weeks after they go quiet. Almost nobody runs it, because it takes sequences rather than sends.

This article gives you the actual sequences. Copy them, put your firm’s specifics in the brackets, and ship them.

Two things before you do.

Email is not the first move. If a lead comes in during business hours and nobody calls, no email sequence saves it. Email is the safety net under the phone call, not a replacement for it. If your intake cannot call inside five minutes during business hours, fix that first and come back to this.

Texting is a different legal regime. Everything below is email. If you want to add SMS, you need documented prior express written consent under 47 CFR § 64.1200(a)(2), and the TCPA carries $500 per violation with a private right of action. Talk to your ethics counsel before you send a single marketing text. Do not let a marketing vendor talk you past this.

Sequence 1: New lead, no contact yet

Trigger: form fill or missed call. Goal: get them on the phone.

This sequence runs alongside call attempts, not instead of them. The emails do the work when your team is on another line, in a hearing, or when the lead came in at 11pm.

Email 1: send immediately, within 60 seconds

Subject: Got your message, [First Name]

[First Name],
Your message came through and someone from our office will call you at [phone number they gave] shortly.

If you would rather pick the time yourself, here is my calendar: [LINK]

If this is about a deadline, tell me the date by replying to this email and I will move you up.

[Intake person’s real name]
[Firm name], [City]
[Direct phone]

Why it works: it confirms receipt, sets the expectation that a human is calling, gives them a self-serve path, and creates one escalation route for genuine urgency. It is four lines long, which is why it gets read.

Send this from a real person’s name, not from “info@” or “no-reply@.” Every deliverability and reply-rate problem in law firm email starts with a no-reply address.

Email 2: four hours later, if no contact

Subject: Tried you at [time]

[First Name],
I called at [time] and did not want to leave you guessing.

Two options:
Call me back directly at [direct phone]. I answer this line.
Or grab any open slot here: [LINK]

If you have already found a lawyer, just reply “all set” and I will close out your file so you stop hearing from us.

[Name]

That last line matters more than it looks. Giving people a clean exit raises reply rates and keeps your list honest.

Email 3: next morning

Subject: [One specific question about their situation]. Example for a car accident lead: “Did you get checked out after the accident?”

[First Name],
One thing worth knowing while you decide what to do.

[ONE genuinely useful, specific fact tied to their matter type. For a car accident: the two-year deadline under California Code of Civil Procedure § 335.1, and that a claim against a government entity is six months under Government Code § 911.2. For an employment matter: whatever the equivalent live deadline is.]

That is not advice about your case, just the timeline most people do not know about.

If you want to talk it through, I have time [day] and [day]: [LINK]

[Name]

This is the email that separates firms that get replies from firms that do not. It gives something before asking for anything, and it is specific enough that it could not have been sent to a different person.

Verify every statute you put in an email against the current code before you send it. Deadlines get amended. An outdated limitations period in your marketing is a bad look at best.

Email 4: day four

Subject: Closing your file?

[First Name],
I have not heard back, so I am going to assume you are handled and stop reaching out.

If that is wrong, reply to this email or call [direct phone] and I will pick it right back up.

Either way, good luck with it.

[Name]

The “closing your file” email consistently outperforms the fifth cheerful check-in. People respond to a door closing.

Then stop

Four emails. If they have not engaged, move them to the long-term list and stop the sequence. Firms that send eleven follow-ups do not get more cases, they get spam complaints and a damaged sending domain.

Sequence 2: Consultation booked, appointment not yet held

Trigger: appointment scheduled. Goal: they actually show up.

This is the most under-built sequence in law firm marketing, and the one with the clearest return. Every no-show is a lead you already paid for.

Immediately on booking:

Subject: You are on the calendar for [day] at [time]

[First Name],
Confirmed for [day, date, time, timezone].
[Zoom link, or the office address with a parking note]

To make the most of it, bring whatever you have. If you do not have any of this, come anyway.

The First Hour: intake speed for LA firms

A lead contacted within the hour is far likelier to convert than one contacted a day later. This turns that into a working intake system, with a scorecard you can run on your own firm this week.

Send me the guide

[3 to 5 items specific to your practice area. Car accident: police report or report number, photos, insurance correspondence, names of any doctors seen. Employment: offer letter, handbook, any written warnings, the termination letter.]

We will talk for about [X] minutes and you will leave knowing whether you have a case and what happens next.

Need to move it? [RESCHEDULE LINK]

[Name]

24 hours before: short reminder, same link, same address, one line asking them to reply “yes” to confirm.

2 hours before: one line. Time, link or address, direct phone if something goes wrong.

The reschedule link is doing real work here. A person who cannot make it and has no easy way to move it becomes a no-show. A person with a one-click reschedule becomes a later appointment.

Follow-Up That Converts

The sequences above cover the first week. This guide takes it out to thirty days of text, email and call touches for the leads who still go quiet, with the timing and the wording for each one.

We will email you the guide and may follow up once about your marketing. No lists, no sharing, unsubscribe any time.

Sequence 3: Consultation held, no signed agreement

Trigger: consult completed, no engagement letter back. Goal: close, or get a real answer.

Most firms drop this entirely. They had the conversation, it went fine, and then nothing.

Same day:

Subject: What we talked about

[First Name],
Good talking with you today. Recapping so you have it in writing:

[2 to 3 bullets of what you discussed. Actual specifics from the conversation.]

Next step is [specific action]. The agreement is attached, and [name] can walk you through any part of it: [phone].

[If there is a live deadline, state it plainly here with the date.]

[Name]

Day 3: one question, no pitch.

Subject: Anything unclear in the agreement?

[First Name],
Most people who pause here have a question about [the fee arrangement / the timeline / what happens if we do not win]. Happy to answer it in two minutes on the phone: [phone].

[Name]

Day 7: the close-out.

Subject: Should I close your file?

[First Name],
Have not heard back on the agreement. I do not want to keep bothering you if you have decided to go a different direction, and that is a completely fine outcome.

Reply with a yes, a no, or a "not yet" and I will do the right thing with it.

[If a deadline applies: One thing regardless of what you decide, your deadline is [date]. Do not let that pass without talking to somebody, even if it is not us.]

[Name]

That last line costs you nothing and is the right thing to do. It also converts, because it is the only email in their inbox that is not selling.

What to actually measure

Ignore open rates. Apple Mail Privacy Protection has made them close to meaningless since 2021.

Track four things:

MetricWhat it tells you
Reply rate per sequenceWhether the emails read like a person wrote them
Consult booking rate from Sequence 1Whether the safety net is catching anything
Show rate from Sequence 2The cheapest number to improve on this list
Signed rate from Sequence 3Whether your close has a follow-up problem or a conversation problem

Set your own baseline before you change anything. A number from someone else's firm in another practice area and another market will not tell you whether yours is working.

The compliance layer

Short, but do not skip it.

  • Email to a prospective client is a communication about your services. It has to satisfy your state's Rule 7.1: no false or misleading statements, and no omission that makes the whole thing misleading.
  • In California, an advertisement now needs the responsible lawyer's name and an office city, town, or county conspicuously displayed, under Business and Professions Code § 6157.2(b) as amended by SB 37 effective January 1, 2026. Put it in your email signature and it is handled.
  • No guarantees of a successful outcome, and no promise of quick money. § 6157.2(a)(1) and (a)(2).
  • If you reference a past result anywhere in a sequence, the § 6158.1 presumption and § 6158.3 disclosure requirements apply.
  • Honor unsubscribes immediately, and honor a do-not-contact request across every channel, not just the one it arrived on.
  • Keep a copy of anything that qualifies as an advertisement for one year. § 6159.1.

None of this is legal advice. Have your own counsel review your sequences before they go live.

If you only do one thing

Build Sequence 2. It is three short emails, it runs on any calendar tool, and it works on leads you have already paid for. Nothing else on this list has that ratio.
